The client

Ultima Kitchens is a large kitchen manufacturer operating 15 warehouses. Their teams were running day-to-day operations on legacy warehouse management software that no longer matched how the business had grown. Rather than force a single disruptive replacement, we built Footprints — our warehouse management platform — and rolled it out to match how their operations actually worked.

What we built

A warehouse platform rolled out at the pace the business could absorb

  1. On-Site Process Discovery

Before writing a line of code, our team spent time on the ground at Ultima Kitchens’ warehouses, studying how staff actually moved stock, tracked orders, and ran daily operations. That grounding shaped Footprints around the business as it really worked, not as a specification described it.

    • On-Site Discovery
    • Process Design
  2. Module-by-Module Rollout

Rather than a single cutover, Footprints went live one module and one warehouse at a time across all 15 sites. Each stage was validated in production before the next began, so operations never stopped and issues surfaced early, while still small.

    • Incremental Rollout
    • Zero-Downtime Deployment
  3. Frequent Release Cycles

We shipped updates on a frequent, often weekly cadence throughout the rollout, rather than holding features back for one large release. That kept the pace of visible progress high and gave the Ultima Kitchens team confidence that momentum wouldn’t stall between buy-in and go-live.

    • Weekly Releases
    • Agile Delivery
  4. A Platform Staff Actually Adopted

The rollout’s real test was whether warehouse staff found Footprints easier to use than what it replaced. They did — and the platform’s improved visibility and workflows fed back into how Ultima Kitchens ran its operations, not just how it recorded them.
